The shower pan is the floor of the shower — and the make-or-break component for waterproofing the entire bathroom. Wrong installation means water finds its way through to the subfloor below, rotting framing and producing water damage in the room beneath. The job is one of the most demanding bathroom installs but is genuinely DIY-able for confident installers.

This guide covers two install paths: pre-formed acrylic/composite shower pan (faster, more forgiving) and tile-ready shower pan with linear drain (more involved, premium look). Tile-on-mud shower pans (poured-concrete sloped substrate) are a different process beyond DIY scope for most homeowners.

Before you start

Three things to settle:

1. Pre-formed vs tile-ready. Pre-formed pans (acrylic, composite, fibreglass) are the simplest install: drop in, level, plumb the drain, done. Tile-ready pans (Schluter Kerdi-Shower, Wedi Fundo) are designed to be tiled over, providing the substrate and drain integration. Tile-ready is more involved but gives a custom-tile look.

2. Drain location. Standard centre drain (round, in middle of pan): most common, simplest plumbing. Linear drain (long thin grate at one wall): contemporary look, requires the pan to slope toward the drain (only one wall instead of all four corners). Confirm the drain location and type before pan install.

3. Subfloor prep. The subfloor under a shower pan must be flat, level, and structurally sound. Plywood subfloor is acceptable for most pre-formed pans. For tile-ready pans, consult the manufacturer's spec — some require additional underlayment or specific fastening patterns.

Materials

  • Shower pan (pre-formed or tile-ready, sized to opening)
  • Drain assembly (matching pan type and your existing rough-in)
  • Construction adhesive (for setting pan to subfloor on some installs)
  • Plumber's putty or silicone (for drain seal)
  • Mortar bed (for tile-ready pans, if specified by manufacturer)
  • Waterproofing membrane (for tile-ready pans — Kerdi, RedGard)

Drain alignment is the install make-or-break

The pan's drain opening must align exactly with the rough-in plumbing below. Even 1/4 inch misalignment causes leaks, slow draining, or pan won't seat correctly.

Measure the rough-in drain's centre location before ordering or installing the pan. Pre-formed pans have specific drain location specs — verify match. For tile-ready pans, drain placement is more flexible but still requires precision.

Step-by-step instructions

Verify subfloor and drain rough-in

Subfloor: should be flat (3/16 inch over 10 feet), level, and solid. No bouncing, no soft spots.

Drain rough-in: stub of plumbing should be at the correct height (per pan manufacturer) and correct location. Most pans want the drain 1/2 to 3/4 inch above the subfloor.

If subfloor or rough-in is wrong, fix before installing pan. Working over inadequate prep guarantees future issues.

Test fit the pan

Lower the pan into the shower opening without adhesive. Verify:

Install the drain in the pan

Most pans have a pre-cut drain hole. Insert the drain assembly (per manufacturer instructions) — typically a flange that sits in the pan from above, with a clamp or threaded ring securing from below.

Apply silicone or plumber's putty between the drain flange and the pan's drain hole for a watertight seal.

Bed the pan in adhesive (or mortar for tile-ready)

For pre-formed pans: apply construction adhesive in a wavy pattern on the subfloor. Lower the pan onto the adhesive, pressing firmly to seat.

For tile-ready pans: many require a mortar bed (mixed dry-pack or thinset) on the subfloor before pan placement. Set the pan into the wet mortar to ensure full contact.

Connect the drain to the rough-in

Below the subfloor (in the basement or crawlspace), the pan's drain assembly connects to the existing waste plumbing. Use solvent cement or compression connectors per the drain type.

Test the connection by running water from above — should drain through the pan's drain and out the rough-in below without leaks at the connection.

Verify level and slope

Pre-formed pans have built-in slope toward the drain. Verify by pouring a small amount of water on the pan — should flow toward the drain, not pool in any corner.

If pooling occurs, the pan is sitting unevenly. Lift, adjust subfloor or shimming, re-set.

For tile-ready pans: install waterproofing membrane

Apply Schluter Kerdi or equivalent membrane over the pan and at least 12 inches up the surrounding walls. The membrane creates the actual water barrier; the pan provides the substrate.

Seal all seams and corners with the manufacturer's bonding tape or membrane.

Allow membrane to cure overnight before tiling.

For tile-ready pans: tile over the membrane

Tile installation over the waterproofing membrane uses standard thinset (modified, per Schluter spec).

Mosaic tiles are typical for shower floors — small tiles handle the slight slope toward the drain. Install with proper spacers and grout joints.

Caulk the pan-to-wall transitions

Where the pan meets the wall (back, sides), apply a bead of silicone caulk. This is the critical movement joint between pan and wall — grout cracks here.

Use kitchen-bath silicone with mildewcide. Smooth with a wet fingertip.

Cure and test

Allow all materials to fully cure per manufacturers (typically 24-72 hours).

Final test: run the shower at full flow for 10 minutes, watch for any visible water under the pan, in the wall behind, or in the room below. No leaks confirms successful install.

Common mistakes that cost you

Frequently asked questions

What's the difference between pre-formed and tile-ready pans?

Pre-formed: complete shower floor that drops in. Acrylic, composite, fibreglass. Fastest install, lowest cost, but limited design options.

Tile-ready: substrate and drain integrated, but you tile over the top. Allows custom tile designs to match the rest of the bathroom. More expensive and more involved install.

Can I install over existing shower pan?

Generally no. Existing pans should be removed and the substrate inspected before new pan install. Stacking pans introduces structural and waterproofing issues.

Removing the old pan adds half a day to the project but produces a properly-installed new pan.

Is a pre-formed pan good enough for a master bathroom?

Quality pre-formed pans (Sterling, Bootz, Mustee) are perfectly acceptable in master bathrooms. Modern composite pans look like tile and last 30+ years.

Tile-ready custom pans are higher-end aesthetic but functionally similar.
