How to Replace a Shower Head

Plumbing swaps go wrong when people rush the shut-off and torque step. Take an extra two minutes shutting things down properly and you eliminate 80% of the failures we get called to fix.

Intermediate 10–30 min

A shower head replacement is the highest-return-per-minute upgrade in any bathroom. The job takes 10 to 30 minutes, needs no special skills, and changes the daily experience for years. It's also one of the few plumbing jobs where there's almost no way to do real damage — the threaded connection at the shower arm is forgiving, and the worst-case outcome is a leak you can fix in another 10 minutes.

This guide covers a standard wall-mount shower head swap, including the seized-arm scenario where the existing head has been on for 15 years and won't come off without leverage.

Before you start

Three things to check before you buy:

1. Standard threading is universal in North America. All North American shower arms and shower heads use 1/2-inch NPT (National Pipe Thread) — the same thread spec since the 1950s. Any modern shower head fits any modern shower arm. The only exception is European imports, which use 1/2-inch BSP (British Standard) — visually similar but not interchangeable. Stick with North American brands for guaranteed fit.

2. Flow rate matters in Ontario. Ontario's water efficiency standards require new shower heads to flow no more than 9.5 litres per minute (2.5 GPM). Many newer high-efficiency heads flow 6.6 LPM (1.75 GPM) to save water and energy. Lower flow doesn't always mean lower pressure — quality heads at 1.75 GPM feel as strong as old 2.5 GPM heads because the spray pattern compensates.

3. Shower head types. Three main types: standard fixed wall-mount (cheapest, simplest), handheld with hose and slide bar (most flexible, best for kids and pets), and rain-can ceiling-mount (luxury, requires accessible ceiling plumbing — different install entirely). This guide covers fixed wall-mount; handheld is similar with a hose extension.

What you'll need

Tools

  • Adjustable wrench (8" or 10")
  • Slip-joint pliers (or a second wrench)
  • Cleaning rag
  • Towel (to wrap around the existing arm so the wrench doesn't scratch the chrome)
  • Penetrating oil (PB Blaster or WD-40 Specialist Rust Release) — only if the head is seized
  • Toothbrush (for cleaning thread debris)

Materials

  • New shower head (verify rated for 9.5 LPM / 2.5 GPM or lower per Ontario code)
  • Plumber's Teflon tape (white or pink, thread sealant tape)
  • Pipe joint compound (optional alternative to Teflon tape)
  • Replacement shower arm (only if the existing arm is corroded or you want a different finish)

Skip the Teflon tape that came with the new head

Most new shower heads ship with a tiny strip of Teflon tape that's barely enough for one wrap. Use the proper full-roll plumber's tape instead — three to four wraps around the threads creates a real seal.

A standard roll is inexpensive at any Ottawa hardware store and covers dozens of plumbing jobs over the years. Worth keeping in the toolbox permanently.

Step-by-step instructions

Turn the water off and clear pressure (optional but recommended)

Most shower head swaps don't actually require shutting off the water — the work happens at the head, not the supply. But if the existing head is seized and you might need to apply heavy force, shutting off the water at the bathroom shut-off (or at the main if there's no bathroom valve) prevents a surprise spray when the head suddenly comes free.

Open the shower fully for 5 seconds after shutting off the water to clear residual pressure in the line. Then close the shower handle.

Wrap the shower arm with a towel

The shower arm — the chrome pipe coming out of the wall — has a polished finish that scratches easily. Wrap a thin towel around the arm at the base where you'll grip with pliers or a wrench, just to protect the finish.

If you have a strap wrench (rubber-strap pipe wrench), use that instead — it grips without scratching. But most households don't have one and the towel-and-wrench approach is fine for occasional use.

Loosen the existing shower head

Hold the shower arm at its base (the part close to the wall) with the towel-protected wrench or pliers. With your other hand, turn the shower head counterclockwise as viewed from below. Counterclockwise loosens.

If the head turns by hand, even better — many modern heads are hand-tight only. If hand pressure isn't enough, use the second wrench on the head's flat sides (most heads have wrench flats) and turn counterclockwise.

Pro tip:d8c0087">Pro tip: the reason you hold the arm still is that twisting the arm itself can break the threaded joint behind the wall, where the arm screws into the shower's water supply nipple. That joint is sealed with old plumber's putty or pipe dope and disturbing it leaks inside the wall — a much bigger problem than a stuck shower head.

If the head is seized: penetrating oil and patience

Spray penetrating oil onto the threaded joint where the head meets the arm. Let it sit 10 to 15 minutes. Try again with the wrench.

If still seized, repeat the oil. The lime and mineral deposits that bind old shower heads to the arm dissolve gradually, not all at once. Repeated short attempts work better than maximum force.

Clean the shower arm threads

With the head off, you'll see the threaded end of the shower arm. It often has old Teflon tape, plumber's putty, mineral deposits, or all three.

Clean the threads thoroughly with a damp toothbrush. Strip off any visible old tape or putty. The threads should be bright and clean before applying new tape.

Inspect the shower arm itself

While the threads are exposed, check the shower arm for corrosion, pitting, or cracks. If the arm is significantly corroded (green-blue copper oxide visible, or rust on chrome plating), this is the moment to replace it — the arm unscrews from the wall fitting with a wrench, and a new arm is an inexpensive hardware-store part.

If you replace the arm, apply Teflon tape to both ends (the wall-side threads and the head-side threads) before re-installing.

Apply Teflon tape to the shower arm threads

Hold the shower arm steady. Wrap plumber's Teflon tape around the threaded end clockwise (as viewed from the open end of the arm) — this is the same direction the new head will tighten, so the head's tightening force pulls the tape into the threads instead of pushing it out.

Three to four full wraps. Press the tape into the threads with your thumb so it conforms to the thread shape. The threads should be visibly white from tape coverage but not bulky — if you can't see the thread profile through the tape, you've used too much.

Hand-thread the new shower head onto the arm

Lift the new head and align its threaded coupling with the shower arm. Turn clockwise by hand. The head should thread on smoothly with finger pressure for the first 4 to 6 turns.

If the head binds or feels tight after only 1 to 2 turns, you've cross-threaded — the head's threads aren't engaging the arm's threads correctly. Back off, realign, and start again. Cross-threading damages both sets of threads and can require replacing the arm.

Snug with a wrench (gently)

Once the head is finger-tight, use the wrench on the head's flat sides to give it another quarter to half turn. Stop when the head feels firm against the arm. Do not over-tighten — Teflon tape compresses, and excessive force can crack the head's coupling or strip the threads.

The seal happens at the threads, not at the joint face. Two more wrench turns past snug doesn't make the seal better; it just risks damage.

Turn the water back on and test for leaks

Open the shower handle gradually. Watch the joint between the head and the arm. Water should flow only out of the head's spray face, not from the threaded joint.

If you see drips or seepage at the joint, turn the water off, remove the head, add one or two more wraps of Teflon tape (in the same clockwise direction), and re-install. A leaky joint usually means insufficient tape, not over-tightening.

Test the spray pattern through full pressure

Run the shower at full hot, then at full cold, then through the multi-spray modes if the head has them. The spray pattern should be even — no dead spots, no individual jets shooting wildly off-axis.

If specific nozzles spray oddly, the head may have manufacturing defects that warrant warranty replacement, OR debris from the supply line may have lodged in the spray face. Run hot water at full flow for 30 seconds to flush any debris.

Pro tip: most modern shower heads have rubber spray nozzles that you can rub clean with a fingertip. If a nozzle clogs over time with mineral deposits, a fingertip rub usually restores it without needing to remove the head.

Adjust the spray angle and lock in

Most shower heads pivot on a ball joint at the shower arm. Adjust the angle to match the user's height — typically pointing slightly forward and down so water hits the chest, not the wall behind.

On heads with multiple spray modes, cycle through and pick the default the household will use. Some heads remember the last setting; others always start in the default mode.

Frequently asked questions

Do I need a plumber for this?

No. A shower head swap is one of the most beginner-friendly plumbing jobs. The connection is a simple threaded joint that any homeowner can do with a single wrench in 15 minutes.

Where you might want a plumber: if the shower arm itself is corroded into the wall fitting and won't come off, or if the previous head was installed with epoxy or putty instead of tape, you can run into seized fittings that need professional removal without breaking the in-wall plumbing.

What flow rate should I buy?

Ontario code limits new installations to 9.5 LPM (2.5 GPM) maximum. Many efficient heads flow at 6.6 LPM (1.75 GPM) which feels almost identical and saves water. The water-efficiency label indicates a head meets these standards.

If you're on a well or have low water pressure, a 6.6 LPM head can feel weak. Try one before committing — most retailers allow returns within 30 days. For municipal water in Ottawa with normal pressure, lower flow heads are indistinguishable from full-flow heads in actual use.

Can I install a handheld shower head?

Yes. A handheld replaces the fixed head and adds a hose plus a slide bar (mounted to the wall with anchors — see our towel bar guide for the technique). The water connection at the shower arm is identical.

Handhelds are particularly useful for kids' baths, pets, and aging-in-place where seated showering is needed. The slide bar lets the user adjust the height without needing to reach overhead.

How do I clean a clogged shower head?

Mineral buildup is the main cause of weak or uneven flow. Remove the head, soak it in white vinegar overnight (or in a plastic bag of vinegar tied around the head if removal is hard), then run hot water through it for 60 seconds.

Most modern heads have rubber spray nozzles you can rub clean with a fingertip — this clears 80% of clogs without removing the head.

Can I add a flow restrictor or remove one?

Most shower heads sold in Canada have an integrated flow restrictor disc. Removing it is a code violation in Ontario (it puts the head out of compliance with Ontario water-efficiency standards) and most heads will not work properly with the restrictor removed — pressure floods the spray pattern unevenly.

If you want higher flow, buy a head rated at the higher flow rate from the start, not a restricted head with the restrictor removed.

What if water leaks behind the wall after I install the new head?

If you twisted the shower arm during removal, you may have broken the seal at the in-wall fitting. Symptoms: persistent damp drywall around the shower wall, water pooling on the bathroom floor near the wall, a slow drip behind the wall after running the shower.

This is a wall-opening repair — call a plumber or our team. The shower arm needs to be re-sealed at its in-wall connection, which may require opening drywall behind the shower.

When to call us instead

If your shower arm is corroded into the wall fitting, the previous head was installed with epoxy, or you want to upgrade to a rain-can ceiling-mount head, this becomes a different job. In-wall plumbing work needs to be done carefully to avoid creating a leak inside the wall.
