The Glebe homeowner thought she had a tile problem. One grout line near the shower drain was darker than the rest. We pulled three tiles. The cement board behind them came out in handfuls. The sub-floor was black mush. The joist underneath had lost a third of its cross-section to rot. What she expected to be a cosmetic re-tile turned into a full structural rebuild.
The grout line had been telling her this for at least four years. She did not know what she was looking at.
Bathroom water damage hides for years before it shows up on a ceiling below. By the time you see a stain, the framing is gone. Here is how to read the signs in your own bathroom before you walk into a renovation quote with a structural surprise.
The five signs you can see without opening anything
You do not need a moisture meter to find most bathroom water damage. You need ten minutes and good light. Here is what we look for on every site visit:
- Dark or stained grout lines near the shower drain or tub-tile junction. Healthy grout is uniform colour. A darker line means water is sitting in it longer than it should.
- Tiles that flex or sound hollow. Tap them with a coin. A solid tile sounds like a click. A debonded tile sounds like a thunk. Hollow tiles mean the thinset has failed, which usually means moisture got behind the tile.
- Caulk that is cracked, missing, or has black mould trapped under it. The caulk bead at the tub-tile junction and the corner of the shower is your last line of defence. If it is gone, water has been getting behind the wall.
- Soft or spongy floor when you stand near the toilet or tub. Even a small amount of give means the sub-floor has lost its structural integrity. Healthy 5/8 plywood does not flex.
- That smell. If your bathroom has a faint earth or basement smell that does not go away with cleaning, you have a moisture source you cannot see.
Find any one of these, you have a problem worth investigating. Find two, you have damage in the framing. Find three, the renovation is overdue.
The leak sources we find behind tile
In ten years of bathroom demolitions in Ottawa, four sources account for 90 percent of the water damage we expose:
Failed shower waterproofing. Pre-2010 Ottawa bathrooms were rarely built with a real waterproofing membrane. The "waterproofing" was tarpaper behind cement board, or just cement board on its own. Cement board is not waterproof. Once the grout cracks, water saturates the board and rots the studs behind it. Modern builds use a bonded membrane like Schluter Kerdi or Wedi. Most pre-2010 bathrooms have none.
Toilet wax ring failure. Wax rings have a 15 to 25 year life. When they fail, water seeps onto the sub-floor at every flush. The leak is invisible from above because the toilet base hides it. The first symptom is a soft floor around the toilet. Caught early it is a contained repair. Left until the floor and joist need replacement, it becomes a structural job several times larger.
Tub overflow drain. The overflow gasket dries out, especially in older homes where the bathroom is not used as a primary. Water runs down the back of the tub and into the wall cavity behind the tub apron. You will not see it. The plaster ceiling below will, eventually.
Vanity drain p-trap. Slip-joint connections loosen over years. Slow drips into the cabinet rot the cabinet bottom from underneath, then the sub-floor. Open your vanity. Run the tap. Look at the trap with a flashlight. If you see any drip you have been losing water for a while.
The cardinal rule we teach apprentices
If you can smell it, you are already six months late. The biological growth that produces that earthy smell needs sustained moisture for at least 90 days. By the time the smell is noticeable, the framing is involved. By the time the smell is strong, the joists are compromised. Do not wait for the smell to "get worse" before calling someone.
What demolition usually exposes
When we do a bathroom remodel in an Ottawa home over 25 years old, we open the wet wall first. About 60 percent of the time we find one of the following:
- Black mould on the back of the cement board. Surface treatable, full board replacement required. Smallest of these repairs.
- Rotted bottom plate. The 2x4 sitting on the sub-floor where the tub apron meets the wall. Replaced with the necessary cuts and reframing.
- Soft sub-floor under the tub. Three-foot square section of plywood replaced, provided the joists underneath are still sound.
- Joist rot at the toilet flange. Sister joist installed, sub-floor patched, flange relocated. A structural repair, larger than the items above.
- Mould in the wall cavity reaching the next room. Vapour barrier and insulation replacement plus drywall in the adjacent room, which pulls a second room into the project.
This is on top of the renovation budget. Most quotes do not include "framing repair" because nobody knows what is back there until demo day. A reputable contractor allocates a written contingency line specifically for water damage discovery, sized to the age and condition of the home.
I have never opened an Ottawa bathroom built before 2005 and found the framing dry. Never. The question is only how bad.
How to test before you commit to a renovation
If you suspect damage but the bathroom is still functional, three tests narrow it down before you spend money on demo:
Moisture meter on the floor. A pinless meter (Wagner MMC220 or similar) reads moisture content through the tile. Healthy sub-floor reads under 12 percent. Anything over 18 percent means active moisture. Most home inspectors carry one, and a follow-up inspection on a single bathroom is an inexpensive way to confirm.
Infrared camera. A FLIR or similar handheld thermal imager shows wet areas as cold spots after a hot shower. The contrast is obvious. Inspectors include this in a standard home inspection. Some renovation contractors (us included) bring one to a free quote visit if you ask.
Borescope through the access panel. If your tub has a plumbing access panel (often behind the vanity wall or in the closet on the other side), an inexpensive USB borescope from a hardware store lets you look inside the wall without cutting drywall. You will see the back of the tub and any standing water on the sub-floor.
What it costs to fix vs. fix-and-renovate
If you catch water damage early and the rest of the bathroom is fine, an isolated repair is a contained job. If the damage is structural and you also want a new bathroom, the renovation will absorb most of the repair cost because we are already in the wall. Bundling makes financial sense if you were going to remodel within five years anyway. We put both paths in a clear written breakdown so you can compare repair-only against fix-and-renovate.

Spend two minutes in your bathroom right now. Look at the grout line at the shower drain and the tub-tile junction. Tap a few tiles in the wet zone. Smell the air. Stand near the toilet and rock your weight. If anything feels off, get someone in to look before you start planning anything else.
Water damage is the only renovation issue where waiting always costs more. Mould doubles. Rot spreads to adjacent joists. Drywall in the next room joins the project. Every six months you wait, the repair scope grows by roughly 20 to 40 percent. Nothing else in renovation compounds like this.
